The large widebody capacity crunch

The global air freight market is entering its tightest structural phase in two decades. Unlike previous cycles, which were driven by short-term trade shocks or economic contractions, today’s large widebody (LWB) shortage reflects a convergence of interdependent factors: the retirement of legacy aircraft, production delays for next-generation freighters and a bottleneck in passenger-to-freighter (P2F) conversion feedstock. At the same time, a transformed demand environment anchored by e-commerce and high-value goods has eliminated traditional seasonality, creating a near-permanent strain on available lift. For the first time since the dawn of modern cargo aviation, there is no clear path to equilibrium before the end of the decade. The resulting capacity squeeze is not cyclical; it is systemic, reshaping fleet strategies, asset values and the economics of global trade. From seasonal peaks to structural strain The current shortage cannot be explained by supply alone. During the past five years, global e-commerce has doubled to exceed $6 trillion, and it is projected to continue to expand at an annual rate of 9% through 2029. Cross-border flows, which rely heavily on air transport, are growing even faster, driven by platforms like Temu and Shein that use direct air freight from Asian manufacturing hubs to Western consumers. This surge has erased the traditional peak season. Air cargo, once a cyclical complement to maritime shipping, now supports year-round volume driven by consumer expectations of next-day global delivery. Cargo Facts Consulting estimates e-commerce now accounts for more than 20% of global air freight, a share expected to approach 25% before 2030. At the same time, a renewed focus on supply chain resilience has elevated air freight’s role. Multinationals increasingly view air transport not merely as a premium option but as a hedge against geopolitical shocks and maritime disruptions. Pharmaceuticals, semiconductors and aerospace components with high value and time sensitivity anchor a base of inelastic cargo demand that persists, even during economic downturns. In short, a structurally larger and more stable demand base is colliding with a stagnant or declining supply base. Even as we forecast global air freight demand to rise 3% to 4% annually through 2025, available LWB capacity is expanding by only 2% to 3% (Figure 1), locking in a long-term imbalance that favors operators and asset owners. Structural shortfalls emerge The market’s capacity gap is now defined by three interlocking pressures: legacy fleet attrition, production bottlenecks and conversion feedstock scarcity. Each is severe in isolation but combined they represent the most significant structural constraint in the modern history of cargo aviation. Even with roughly 180 new or converted large widebodies expected through 2030, retirements will offset much of that growth, leaving the total fleet only about 12% larger than today, far below the pace of e-commerce-driven demand expansion (Figure 2). Legacy fleet attrition The end of Boeing’s 747 production line in 2023 marked a turning point. Over 54 years, 1,574 units were built, and the 747-8F’s 137.7-tonne payload capacity set a benchmark for long-haul lift that remains unmatched. With its discontinuation, the industry permanently lost its highest-capacity production freighter; no aircraft currently in development can replace its volume and range combination. At the same time, roughly one-quarter of the global large widebody freighter fleet — about 100 of the 656 aircraft in service — has surpassed or is nearing 35 years of age. Aging 747-400Fs and MD-11Fs are increasingly costly to maintain, fuel-inefficient and noncompliant with forthcoming emissions standards. In Figure 3, CFC’s Freighter Forecast projects that 45% of LWB freighter deliveries over the next 20 years will be required just to replace these aging units, leaving limited room for true growth. Production bottlenecks Replacement capacity is years away. The two next-generation programs, Airbus’s A350F and Boeing ’s 777-8F, are delayed well beyond initial targets. The A350F, once planned for 2025, has slipped to late 2027 due to supply chain disruptions and fuselage component shortages at Spirit AeroSystems . And Boeing’s 777-8F, derived from the delayed 777X passenger platform, is now expected in 2028 at the earliest, with certification challenges likely to push that timeline further. These overlapping delays coincide with the phase-out of current 777F and 767F production in late 2027, when new ICAO CO2 standards take effect. This creates a brief but critical production cliff, a period where no new large- or medium-widebody freighters will be delivered from either OEM. The result is a structurally limited supply pipeline through the second half of the decade. Conversion bottlenecks The remaining safety valve, P2F conversions, is also constrained by feedstock scarcity. The most desirable widebody candidate, the 777-300ER, is not being retired quickly enough to support conversion demand. With the 777X delayed, passenger operators are extending the service lives of 777-300ERs, even investing in cabin refurbishments to keep them flying longer. In Figure 4, we can see that 96% of the fleet is currently in operation and nearly half is company-owned. This deprives conversion programs like IAI ’s 777-300ERSF and Mammoth ’s 777-300ERMF of essential feedstock just as demand for converted freighters peaks. This shortage has driven up feedstock costs and pushed the all-in price of a converted 777-300ER to more than $100 million, limiting participation to a small group of well-capitalized lessors and carriers. The path to rebalancing The resolution of the capacity crunch will not occur through a single event but in phases over the second half of the decade. 2025-2027: Peak constraint This period represents the apex of the shortage. The last 777Fs and 767Fs will be produced before new emissions standards end their manufacture in 2027. The 777-300ER conversion programs will still be in the certification and ramp-up stage, while new-build replacements remain two to three years from service entry. Operators will continue extending fleet lives and yields will remain elevated as the imbalance persists. 2028-2030: Gradual easing Late 2027 will mark the entry into service of the A350F, followed by the 777-8F in 2028. These deliveries will begin to inject new, fuel-efficient capacity into the system, but production rates will be limited in the early years. Conversion lines will also begin to stabilize as certification backlogs clear and feedstock availability slowly improves with the introduction of new passenger 777X aircraft. Even so, it will take several years for the supply side to meet replacement needs, let alone generate meaningful growth. Post-2030: Normalization By the start of the next decade, the large freighter market is expected to reach equilibrium. Production of the A350F and 777-8F should reach maturity, providing a consistent flow of new capacity. As the first 777X passenger jets enter service, the 777-300ER feedstock pool will expand, enabling sustained conversion output. At that point, the market will transition from scarcity toward measured growth that aligns with long-term trade and e-commerce trends. Even in this phase, however, the shortage of the current decade will reshape how airlines and lessors approach capacity planning in the future. The new standard will emphasize flexibility, early slot acquisition and diversified fleet sourcing to prevent dependence on a single production or conversion pipeline. Structural tightness beyond the cycle In the next five years, the large widebody segment may see only gradual relief — if any —from its capacity constraints. Fleet retirements, production delays and feedstock scarcity have together reshaped the market’s fundamentals, leaving operators and lessors with little near-term flexibility, even as new capacity begins to emerge later in the decade. Although some forecasts call for a short-term softening in air freight rates, we believe the long-term imbalance between supply and demand will persist. If policy reversals, trade volatility or renewed geopolitical disruptions occur, demand could rebound more sharply than anticipated, tightening capacity once again. In that environment, fleet positioning, early slot access and diversified sourcing will remain decisive advantages for those navigating the next phase of the market.
