Major carriers’ widebody choices to define future of air cargo

In the dynamic world of global air cargo, the express sector stands out for its significant growth in recent years, with international heavyweights like FedEx, DHL and UPS at the center of the boom. This expansion relies on enhanced air cargo capability, raising the question: Where will these industry leaders direct their fleet modernization investments?

Faced with escalating costs, aging fleets and impending environmental regulations, the industry is at a critical juncture. Examining the fleets of key express players offers insight into the trajectory of the express market. FedEx Retirement of older, less efficient aircraft is driving the acquisition of new aircraft. Figure 1 below illustrates the aging FedEx fleet, highlighting the replacement of older models like the MD-11Fs and 757Fs with newer 767 and 777 freighters. The newer aircraft provide an overall increase in range and capacity but also mean lower fuel costs.

FedEx's investment in 777s has made it the largest operator of this model and, coupled with the integration of 767-300Fs, displays a focus on expanding long-haul, high-capacity freight capabilities as it strengthens its international express network. However, after fiscal year 2025, FedEx has only two 767 acquisition commitments, and capital expenditure for its air fleet is expected to decrease by $1 billion by 2026 according to the CEO. This aligns with its measured approach to fleet expansion while bolstering its ground networks to save on operational costs.

Adding to this complexity, FedEx Chief Executive Fred Smith discussed the potential of new aircraft models . He said FedEx has seen concepts from Boeing for the 787F and the NMA-F and indicated that both could be excellent freighters, contingent on the economics of their development. The NMA-F appears to be particularly suitable, with its dual-aisle design compatible with the 767's containers.

Smith praised the capabilities of the Airbus A350, and noted FedEx would seriously consider it. The 777-8F, similar in size to the 777-300ER, also garners significant interest from FedEx, especially given its efficiency benefits from a composite fuselage and commonalities with the existing 777F fleet.

FedEx is also considering 777-300ER conversions for its fleet as they have cockpits identical to the 777Fs currently in operation. FedEx seems to favor the two -300ER P2F (passenger-to-freighter) programs offering an aft cargo door — IAI and Mammoth — over the Kansas Modification Center’s forward cargo door option, which Smith said is incompatible with the company's ground handling system.

Smith said FedEx would make a decision on new airplanes in the next year or two, emphasizing the importance of this period in shaping the future of its fleet. A350F or 777-8F Will the next-gen preferred widebody freighter be the 777-8F or A350F? With cost-efficiency and environmental, social and governance (ESG) regulation concerns in focus, the A350 is a solid choice, but with a lower payload capacity than the 777-8F, it is not an easy decision. The A350 shows promise and is looking to be a competitive choice in a market historically dominated by Boeing. This decision will shape the express fleets of many operators moving into the next decade. Below, highlights the technical differences between the two aircraft. DHL DHL’s recent acquisitions and executive statements, including those from Malcolm Macbeth , senior vice president of global air fleet management at DHL Express , during Cargo Facts Symposium 2023, reveal key insights into DHL’s future plans.

Firstly, DHL’s commitment to sustainability will likely continue to shape its fleet decisions. “We’ve taken the stance that anything that we get from 2025 onwards that’s still going to be with us in 2050 has to be an improvement in efficiency,” Macbeth said at Cargo Facts Symposium 2023, regarding acquisition of the Airbus A350F or Boeing 777-8F. DHL is expected to increasingly integrate aircraft that support its goal of a 30% sustainable aviation fuel blend by 2030 and net-zero emissions by 2050.

DHL's strategy also appears to emphasize versatility. The diverse additions to its fleet, including models like the 767-300BDSF, A330-300P2F and 737-800BDSF, indicate a move toward a more flexible and responsive fleet. The introduction of nine Mammoth-converted B777-200LR freighters is set to replace older models as well. The variety allows DHL to tailor its capacity to route demands and cargo volumes.

The $192 million investment in the Cincinnati/Northern Kentucky International Airport, including a new 305,200-square-foot aircraft maintenance facility, also shows that DHL is not slowing down. The project will play a crucial role in maintaining the new fleet and supporting DHL's growth. UPS Turning to UPS, the company continues to invest in its Boeing 767 fleet — with 24 orders yet to be delivered — while phasing out its MD-11Fs along with FedEx by around 2028. UPS is looking for lower operating costs and better reliability with the new 767-300Fs while also navigating the industrywide ESG concerns. The chart below shows the UPS fleet with expansion opportunities. Given its history, it seems operationally comfortable with 767s and 747s, but trends indicate that UPS will need to transition to a more modernized fleet if it wants to stay competitive within the next generation of express air cargo. Embracing the Era of Widebody Aircraft in Express Air Cargo The express cargo market is on the cusp of significant transformation, with FedEx, DHL and UPS preparing to shift toward widebody aircraft. This move — primarily driven by ESG directives and the pursuit of operational efficiencies — is set to dictate the dynamics of the air cargo market. The decisions the major express companies make in choosing between Airbus and Boeing's widebody options will help shape the future of the air cargo industry.

As these industry giants modernize their fleets to meet sustainability targets, their choices will not only reflect their commitment to environmental excellence but also their ability to stay competitive. This transition signifies a deep-rooted, strategic response to the changing demands of global logistics.

The trajectory is pointing toward a future in which widebody aircraft play a central role, with fleet decisions of FedEx, DHL and UPS playing a key role in navigating the economic and environmental landscapes of air cargo.
